AI Workshop over two days: What is created in 48 hours and for whom it is suitable

  • Artificial Intelligence
Short summary:

When AI is already being discussed internally and multiple departments need to be considered simultaneously, one day is often not enough. This article shows what happens in the two-day AI workshop, what is on the table at the end, and for whom the format is suitable.

Some companies already know that AI is relevant for them. The topic is discussed internally, initial use cases have been mentioned, and perhaps an external consultant has even been asked. What is missing is not the conviction, but the depth. A structured foundation that covers multiple areas simultaneously and can be used directly as an investment decision.

This is exactly what the two-day workshop at LEAN-CODERS is designed for. This article shows whathappens on day 1 and day 2, what is on the table at the end, and for whom the format is suitable. Those who are just starting out and are looking for a quick structured entry can find the process of the one-day workshop here:

→ AI Workshop: This is how the one-day workshop with LEAN-CODERS really works

AI Workshop: When is the one-day workshop sufficient and when is it not?

The one-day workshop is the right entry point when the topic of AI is being approached for the first time in a structured manner with a small group, a clear quick-win focus, and the goal of gaining an initial reliable orientation.

The two-day workshop is the right choice when multiple departments are involved, the result is to serve as a decision-making basis, and a concrete pilot proposal is needed.

If you are not yet sure which format is suitable: in thefree initial consultationwe will clarify this together in 30 minutes.

AI consulting over two days: The complete process

The two-day workshop follows the same basic logic as the one-day but in full depth. It is not a generic AI presentation, but individually tailored to the needs of the company - based on preliminary discussions and evaluations.

Day 1: Introducing AI in the company: Use cases, process map, and prioritization

Day 1 begins like the one-day but with more space for each block:

Arrival and goal setting — 45 minutes

More time for the expectation inquiry because more participants are at the table and every perspective needs to be heard. Management, IT, and operational areas often want to take away different things from the workshop. Clarifying this before starting content-wise is even more important with a larger group than with the one-day.

AI fundamentals compact — 60 minutes

Same structure as in the one-day, the three relevant AI types, live demo, what AI cannot do. But more time for Q&A, because more people with different prior knowledge are in the room. Goal: everyone speaks the same language at the end of the block.

Process map in full width — 120 minutes

The centerpiece of day 1. Each participant names two to three daily recurring tasks from production, sales, logistics, IT, reporting. The breadth is the goal: not to analyze three processes in depth, but to capture the entire operational picture of the company.

The result is a complete process map, mapped to AI categories, evaluated based on automability, data foundation, and AI potential. Larger, broader, and more detailed than in the one-day.

Prioritization and conclusion of day 1 — 60 minutes

The 2×2 matrix of effort and benefit is applied to the entire process map. At the end of day 1, there is a jointly coordinated prioritization, not as a rough version, but as a result that all participants support. This is the difference from the one-day workshop: more people, more perspectives, stronger commitment.

"At the end of day 1, everyone in the room knows what they are talking about. That sounds trivial, but it is the moment we are working towards." Christoph Ott, Founder & CEO

Day 2: AI implementation: Technical depth, data situation, and concrete pilot proposal

On day 2, we take the next step: The prioritization from day 1 is the basis — now it is about feasibility.

Technical feasibility per use case — 90 minutes

For each of the prioritized use cases, the technical foundation is examined: What data is available and in what quality and structure? Which systems need to be connected (ERP, CRM, SCM)? What can be implemented with existing infrastructure, and what requires preliminary work? Make or Buy: when is a ready-made tool sufficient, and when is individual development needed?

This is the block that internal teams rarely conduct alone because the combination of technical overview and industrial process understanding is rarely found in one person.

Risk assessment and data strategy — 60 minutes

Each use case receives a risk assessment: What can go wrong? What dependencies exist? What data gaps need to be closed before starting? If data is missing or unstructured, building the data is planned as the first step in the roadmap, realistically, not as an excuse.

GDPR and data security are also discussed concretely: which AI services are usable for which types of data, which configurations are compliant.

AI roadmap with detailed effort estimation — 90 minutes

The roadmap of the two-day workshop is more detailed than that of the one-day: each use case with concrete effort framework, timeline, responsibilities, and budget note. Quick wins and strategic projects clearly separated, with realistic time estimates, not wishful thinking.

Stack-agnostic formulated: the roadmap works internally, with another partner, or with LEAN-CODERS. No built-in dependency.

Concrete pilot project proposal — 45 minutes

This is the unique selling point of the two-day format: at the end, there is not only a roadmap but also a concrete proposal for an initial pilot project with defined scope, timeline, and budget framework. Not a concept paper, but a decision template that can be directly brought into an approval or investor discussion.

Conclusion and handover — 30 minutes

Summary, feedback round, next steps. The final written AI potential analysis including pilot proposal follows within five working days. After that, the company decides: continue working internally, involve another partner, or implement with LEAN-CODERS.

AI strategy consulting: What is on the table after two days

At the end of the two-day workshop, you have:

  • Complete AI potential analysis: Structured document with process map, data situation analysis, and system overview.
  • Three to five prioritized use cases: Each with benefit assessment, detailed effort estimation, risk assessment, and data requirements.
  • Detailed roadmap with responsibilities: Who does what by when, with realistic budget framework per step.
  • Concrete pilot project proposal: Scope, timeline, and budget framework for the first implementation project, directly usable as a decision template.

The result belongs to you. What you do with it, implement it yourself, implement it with your partner, or with us is your decision. No follow-up obligation, no automatic next step.

Introducing AI in the company: For which companies the two-day workshop is suitable

The two-day workshop is not the right choice for everyone, and that is a good thing. It is suitable if at least three of the following points apply:

  • The topic of AI is already being discussed internally, there are initial ideas, but no structured foundation.
  • Multiple departments need to be considered simultaneously — production, sales, IT, logistics.
  • Five to ten people participate, a mix of management, process owners, and operational areas.
  • The result should be used directly as an investment basis for management, advisory board, or investors.
  • A detailed technical foundation with pilot proposal is needed, not just an initial orientation.

Those who do not meet any of these points and want to approach the topic in a structured manner for the first time are better served with the one-day workshop:

→ AI Workshop: This is how a one-day workshop with LEAN-CODERS really works

AI implementation: What happens after the two-day workshop

The timeline after the two-day workshop is the same as after the one-day, but the starting point is stronger:

  • We provide a final AI potential analysis including pilot proposal as a document and as a presentation
  • 2 weeks later: optional check-in remote, 30 minutes, at no extra charge. Here we can gladly clarify any open or new questions that have arisen during the last weeks.
  • Ongoing support: Those who do not want to continue working alone after the workshop can involve LEAN-CODERS as a technical partner for implementation, further development, or ongoing support. No package contract, no fixed subscription. The collaboration then begins with a clearly defined scope and fixed price.

The difference from the pure consulting format: LEAN-CODERS has been developing software and integration projects in industry and energy for over ten years. What emerges in the workshop as a pilot proposal can go directly into development without handover to a third partner, without further coordination effort.

Quick wins are often implementable in two to four weeks. More complex integrations into ERP or SCM systems typically take two to four months. An honest timeline is always communicated, without wishful thinking.

Frequently asked questions about the two-day AI workshop

Do we have to do the one-day workshop first?

No. The two-day workshop is a standalone format. However, those who have already done a one-day workshop benefit from starting with more context and can dive deeper into the already known use cases.

What is the concrete difference from the one-day AI workshop?

More depth, more participants, and a concrete pilot proposal as a result. The one-day gives the direction — the two-day workshop provides the detailed map. Those who want to know exactly what happens in the one-day can find the complete process here:

→ AI Workshop: This is how a one-day workshop with LEAN-CODERS really works

How many people should participate?

Five to ten people. Ideally, a mix of management, IT or process owners, and operational areas — sales, production, logistics. More people mean more process knowledge in the room and stronger joint commitment to the result.

What does the two-day workshop cost?

€ 4,500 net — fixed price, two consecutive days, on-site or remote. No hidden upselling, no automatic follow-up project. Which format — one day or two days — is more sensible for your case will be clarified in the free 30-minute initial consultation.

Are our data safe with AI services? GDPR?

Yes, in the workshop we clarify specifically for your types of data which services can be used in which configuration. The business versions (OpenAI API, Microsoft Azure OpenAI, Google Vertex AI) are GDPR compliant. For sensitive areas, private deployments are possible.

What if we want to continue working after the workshop without LEAN-CODERS?

Then you continue working without us. The roadmap and the pilot proposal are specifically designed for that, formulated in a stack-agnostic way, implementable internally or with another partner. No dependency is created. Many clients still choose to implement with us in the end, that is a decision after the workshop, not a prerequisite for it.

Do you want to know if the one-day or the two days are suitable for you?

In the free 30-minute initial consultation, we will clarify this together, without sales pressure, without follow-up obligation.
